Whatever You Don't Document, You're Doomed to Repeat Forever

Dorian and I got deep into systems on Think Like a Leader, and somewhere in the middle I said the thing I've been repeating to my team for years:

Whatever you don't document and duplicate, you are doomed to repeat for eternity.

That sentence is the difference between owning a business and owning a job you can't quit.

The Five Ds

Do. You have to do the thing yourself first. You need to know how it's done and what success actually looks like in that activity, whether it's sales, marketing, production, fulfilment or service.

Document. Write it down. Documentation is what produces consistency, because if you can't write it down you can't teach it, and if you can't teach it then you're the only person on earth who can get that result.

Delegate. Hand it to someone. Do it, demonstrate it, do it alongside them, then let them run it.

Duplicate. Expect around 70 to 80 percent of your proficiency at first. Give them room to grow into 100, and ideally past you. I love it when someone on my team exceeds me at something, because they're doing it every day and I'm not.

Decipher. Reporting, spot checks, analytics. The feedback that tells you whether the system is doing what it was built to do.

Skip the documentation step and you'll hire someone, watch them do it differently, jump in to fix it, and quietly reinstall yourself as the bottleneck. Nothing ships until you've stamped it. That isn't delegation, it's supervision with extra payroll.

You shouldn't be the most capable person in your company

There's no role in my company I can't do. I sell, I do graphics, I write copy, I build the sites and the automations, I handle service, I run ads. That isn't a boast. It's the reason I can train anyone in any seat, because I did every seat first.

But if you're the most proficient and the smartest person in your business, then your business is capped at your proficiency. That's a ceiling you built yourself.

The lesson that cost me a hundred thousand a month

About six or seven years ago I ran a service called Instafuel, a follow-and-unfollow growth strategy for Instagram. It worked, it was early, and it became the first business that made me six figures in a month.

Then Instagram changed its policy and its algorithm, and within six months a hundred-thousand-a-month business was doing four figures. Then three.

What I should have been doing while it was working was pouring money into a second product and scaling a sales team who could cross-sell it. Then when the bottom fell out of the first thing, we'd still have something to offer the same customers and we wouldn't have lost them entirely.

Which brings me to the belief I return to most: it's never as bad as you think it is, and it's never as good as you think it is. When the chips are down, it could be worse. When you're winning, someone out there is further along and innovating in your space. Stay level. Dream big, work small.

What the Mercedes-Benz team taught me about leadership

Years ago I managed a call centre sales team on a Mercedes-Benz programme that was underperforming. Within about four months we were the top-selling team in the division.

The reason wasn't a clever script. I partnered with the recruitment manager, sat in on the intake classes, spoke to candidates, spotted the good ones early and made sure they landed with me. Then I learned why each of them was actually there. I knew their kids' names. I knew who was trying to buy a car and who was about to get pushed out of their apartment.

Then leadership came to me and said we were doing so well that they were splitting the team up. Take the part of the machine that works, break it apart, distribute the pieces, and maybe the whole engine runs better.

I'd treated my people like people. The layer above me treated me like a component. That's the moment I decided nobody in any company of mine would feel that way.

Which is why, if you asked me to define leadership in one word, it's servitude. You're not there to be served. You're there to show people where their success lives and hand them everything they need to reach it. Do that and they'll follow you anywhere. Get it backwards and they'll eventually work out they can keep the upside themselves.

Authority stacking

Dorian asked for one tactic a new entrepreneur can use today. Mine is what we call authority stacking: layering trust in a world that scrolls fast and forgets faster.

Content shows you're consistent, and consistency is itself a trust signal before anyone has read a word of what you said. Third-party validation, media features and the like, proves you're respected by people willing to lend you their platform. Case studies and testimonials set your wins in amber. And automation in the right places proves you're reliable and that you respond quickly.

Individually those are ordinary. Stacked in the right order they compound, because the validation comes from sources you don't control. One of our clients went from largely unknown to speaking on national stages and being invited onto podcasts and TV, and that was authority stacked deliberately rather than luck.

How to 10x without breaking yourself

The other system I'd hand over is simple. 10x your output to increase your input, and decide whether you're going deep or wide.

Wide: referrals are 1x. Add ads, that's 2x. Organic social, 3x. Trade shows, 4x. An affiliate programme, 5x. Deep: Instagram is 1x, then Facebook, YouTube, TikTok, and so on.

But don't leap to twenty platforms because someone on a podcast said 10x. Set the goal on the one you're on and hit it first. If you're posting to Instagram with no target, you have no idea whether it's working, so there's nothing to duplicate. Get it to a known result, document it, delegate it, and only then pick up the next one.

That's also why I tell my team quantity over quality, then quality in quantity. We're data-driven, and you need enough output to have enough data to decide anything. Chase quality alone and you never reach enough people to learn what works.
